Altman Bets Scale Still Beats Caution

On Raj Shamani, Altman said OpenAI bet the company on compute in August 2022 and launched ChatGPT at 5% retention.

I think Sam Altman is making a simpler claim than his talk of superintelligence suggests. Scale still wins.

Altman told Raj Shamani that OpenAI's most consequential decision came in August 2022, after training GPT-4 and seven or eight months before its release, when the company bet everything on buying more compute with what he called 50% certainty and 50% delusion.

That bet rested on what Altman called the surprising properties of scale. He said the pattern shows up in companies, cities and individual careers, but it was clearest in neural networks getting better as they scaled. It was not a new thesis when he made it. When OpenAI started, he said, it was extremely low status and almost no one took the effort seriously. There were not many groups willing to say they wanted to build AGI.

He applied the same logic to ChatGPT. Altman said most of his team thought a chatbot launch was too early and not good enough, and internal retention was about 5%. He launched anyway. The small cohort that stayed used it heavily, which he read as signal, and the Y Combinator lesson he carried from his time there held: if you are not a little embarrassed by your first version, you waited too long.

The strongest counter is Altman himself. He told Raj Shamani that the most uncomfortable part of his job now is pacing progress as we enter what he called the RSI era, a period of self-improving systems. The questions are governance, security, monitoring and alignment, and how smart a system should be relative to a person. He also said he worries because OpenAI will be an extraordinary force in society, and that pluralism matters because one company or country getting too powerful too fast is unstable. If that is true, raw scale is not just a technical bet. It is a concentration risk.

That claim survives the objection, but only just. Altman argued OpenAI's unfair advantage is not a single model but the stack from chips to data centers to models plus the most users and the brand people want to trust. He also pointed to culture as the edge he hopes history remembers, citing the 700 employees who threatened to resign when he was fired as evidence of a mission-driven lab.

The context off that stage makes the pluralism point concrete. As the FourWeekMBA recap of the Raj Shamani conversation noted, the episode posted 3 November, and Altman said four rival labs split off because their founders only trust themselves to build this given the stakes. In his telling that group includes departures like Ilya Sutskever, Dario Amodei and Elon Musk, who now run competing efforts at Safe Superintelligence, Anthropic and xAI. If you are a founder choosing a lane, that is the real comparison: bet on scale inside the leader, or bet you can rebuild the stack outside it.

India sharpens the scale case. Altman said India is OpenAI's biggest market by touch users and growing very quickly, and that faster-growing economies are more welcoming to AI because they need more of everything.

There is no patch for the tension he describes. No affected version, no remote versus local attacker to score. The risk he named is pacing, not a CVE, and he said he tries to stay consistent until he finds a reason to change his mind.

If you asked me whether to chase a moonshot that sounds crazy, I would repeat his rule: pick something so valuable that the expected value is good even if it is unlikely to work, then build the culture that rewards pushback so you do not drown in yes men.
